What Is the Business Really Selling?

    Tool: One-page business model

Customers pay for an outcome. Many businesses describe a product and miss what is actually being bought.

Why it mattersAlmost every later decision in this curriculum rests on the answer to this module's question. What to charge, whom to hire, which system to buy and where to grow all depend on knowing what the customer is paying for and why they choose this business over the alternatives. The alternatives include competitors, but they also include doing the work themselves, or doing nothing at all.

You leave withA one-page business model you can test against real sales.

    How the Business Makes Money

Tool: Profit driver tree and break-even calculation

Revenue is visible. The drivers behind profit – volume, price, mix, cost and capacity – usually are not.

Why it mattersWhen the owner understands how profit is built, the consequence of a decision can be estimated before the decision is taken. A discount, a new hire, a second location and a large new customer each change one or more of the drivers, and each can be tested against the model in advance.

You leave withA profit driver tree for your business.

    Where Revenue Comes From

    Tool: Revenue map

Revenue that looks healthy in total can rest on one channel, one product or one customer.

Why it mattersUnderstanding the structure of revenue allows the owner to decide which streams to grow, which to protect and which to retire. It also shows how exposed the business is to the loss of a single customer, channel or product, a question that becomes pressing the moment a bank, investor or potential buyer asks it.

You leave withA revenue map showing sources, quality and concentration.

    Unit Economics

    Tool: Unit contribution calculator

A product can show a healthy margin and still lose money once time, rework and handling are counted.

Why it mattersGrowth multiplies unit economics. If each unit makes money after all its costs, growth compounds the gain. If each unit loses money once its full costs are counted, selling more makes the problem larger, and the business can grow itself into difficulty while its reports show healthy margins. Knowing true contribution tells the owner what to grow, what to reprice, what to redesign and what to stop. Without it, those decisions are made on a figure that is systematically optimistic about the most complicated work.

You leave withTrue contribution per product, service or order.

    Customer Economics

    Tool: Customer economics sheet

Some customers cost more to win and serve than they will ever pay. Most businesses cannot say which.

Why it mattersCustomer economics determine where marketing and sales money should be spent, which customers deserve special terms, and how fast the business can afford to grow. A business that spends heavily to acquire customers who leave quickly, or who cost more to serve than they contribute, is buying revenue at a loss.

You leave withCost to acquire, cost to serve and lifetime value by customer type.
