The business problem

Many businesses promote their best technicians to management without developing them. The founder remains the only leader, managers act as supervisors, and the business cannot grow beyond one person's reach.

Why it matters

A capable second line of leadership is what allows the founder to step back, the business to scale and value to be transferred to a buyer or successor.

What you will learn

  1. Assess your management team against the roles the business needs
  2. Develop managers through responsibility, coaching and feedback
  3. Build a leadership team that owns results together
  4. Identify gaps to fill by hiring

Core questions

  1. Which managers could run their function without me?
  2. What would each need to develop?
  3. Does the management team act as a team?
  4. Where must we hire leadership from outside?

Work through the module

CaseWhat is happening?

Pharmaceutical wholesaler, 80 people · Illustrative teaching case

A wholesaler's managers were promoted from sales and warehouse roles. They escalate every decision to the founder. The founder gives each manager ownership of a function with a scorecard, runs monthly one-to-ones, forms a weekly leadership meeting and hires an experienced finance manager.

DecisionWhat does the leader need to decide?

Keep leading alone, or invest in developing the management team, accepting mistakes along the way?

FrameworkHow should they think about the problem?

Capability × readiness

Assess each manager on capability (can they do the role?) and readiness (are they willing and ready to take more?). Develop through stretch responsibility, coaching and feedback. Hire where gaps can't be closed in time.

ToolWhat can they use?

ApplicationHow does it apply to their business?

  2. Agree a development plan with each
  3. Start a weekly leadership meeting
ImplementationWhat changes?

What should change in the business:

  1. Give managers ownership of results, not just tasks
  2. Coach monthly
  3. Fill critical gaps through hiring
ReviewDid it work?

How to tell whether the change worked:

  1. Are managers making decisions within their authority?
  2. Is the leadership team solving problems without the founder?
  3. Has results ownership improved?

After this module you should be able to decide

Keep leading alone, or invest in developing the management team, accepting mistakes along the way?

And leave with: A development plan for your management team.
