The business problem

Founders often intend to step back 'one day' but never plan it. Key relationships, pricing knowledge and decisions remain personal. When the founder finally steps away — by choice or necessity — the business struggles.

Why it matters

A planned transition protects the business, its employees and its value. It also lets the founder choose their next role — chair, owner, specialist — rather than having it chosen for them.

What you will learn

  1. Define the founder's future role
  2. Map what must transfer: relationships, knowledge, decisions, information
  3. Stage the transition over time
  4. Manage the personal side of stepping back

Core questions

  1. What role do I want in three years?
  2. What do I do today that someone else must do then?
  3. Who could take each responsibility, and what do they need?
  4. How will I stay informed without staying involved in everything?

CaseWhat is happening?

Construction services, 55 people · Illustrative teaching case

A founder wants to step back. Buyers and lenders see a business whose relationships, knowledge and decisions all sit with one person. The founder commits to a two-year plan: document estimating, build a second line of management, introduce management accounts and hand over key relationships one by one.

DecisionWhat does the leader need to decide?

Keep running it, or spend two years making it independent?

FrameworkHow should they think about the problem?

Founder independence

Relationships, knowledge, decisions and information — each transferred deliberately, in stages, with the founder moving from doing, to deciding, to reviewing, to governing.

ToolWhat can they use?

Transition planTemplate

  1. Future founder role
  2. Responsibilities to transfer
  3. Successor for each
  4. Handover steps and dates
  5. Information the founder will receive
ApplicationHow does it apply to their business?

Apply it to your own business:

  1. Score how much of each function depends on you
  2. Name who could own each one
  3. Set a date for each handover
ImplementationWhat changes?

What should change in the business:

  1. Announce the plan to the team
  2. Hand over in stages, with reviews
  3. Move into a governance or review role
ReviewDid it work?

How to tell whether the change worked:

  1. Are handovers happening on schedule?
  2. Is the business performing during the founder's absence?
  3. Do customers and suppliers accept the new contacts?

After this module you should be able to decide

Keep running it, or spend two years making it independent?

And leave with: A staged founder transition plan with dates.
