The business problem
Many businesses review results by reading reports aloud. Shortfalls are explained rather than addressed, actions are vague, and the same issues return the following month.
Why it matters
A structured performance review turns results into decisions: what happened, why, what we will do, and who owns it. It is how plans are actually delivered.
What you will learn
- Structure a review around variance, cause and action
- Focus time on exceptions rather than on everything
- Agree specific actions with owners and dates
- Follow up actions in the next review
Core questions
- Where are we off target, and by how much?
- What caused the variance?
- What will we do, who owns it and by when?
- Did last month's actions work?
Work through the module
CaseWhat is happening?
Microfinance institution, 120 staff · Illustrative teaching case
A microfinance institution's branch reviews consist of managers presenting slides. Portfolio at risk rises in several branches for months. A new format asks each branch to explain only its variances, their causes and actions, with last month's actions reviewed first. Branches with rising arrears are now identified and supported within a month.
DecisionWhat does the leader need to decide?
Keep presentation-style reviews, or restructure them around variance, cause and action?
FrameworkHow should they think about the problem?
Variance → cause → action → follow-up
Review only what is off target. For each variance, identify the cause with evidence, agree an action with an owner and date, and begin the next review by checking those actions.
ToolWhat can they use?
Performance review agendaTemplate
- Last month's actions: done or not
- KPI exceptions only
- Cause and evidence for each
- New actions: owner, date
- Decisions escalated
ApplicationHow does it apply to their business?
Apply it to your own business:
- Run your next monthly review with this agenda
- Time-box each exception
- Record actions in a shared log
ImplementationWhat changes?
What should change in the business:
- Make the format standard across teams
- Circulate data 48 hours before the meeting
- Start each review with last month's actions
ReviewDid it work?
How to tell whether the change worked:
- Are recurring variances decreasing?
- Are actions completed by their dates?
- Have reviews become shorter and more focused?
After this module you should be able to decide
Keep presentation-style reviews, or restructure them around variance, cause and action?
And leave with: A structured monthly performance review format.
